The Private Label Launch Checklist: 23 Steps from Product Research to First Sale
A private-label launch fails in the gaps between steps, not on any single one. This is the operational checklist we run for every Amazon launch — 23 steps across five phases, in the order they actually need to happen.
Phase 1 — Validate the demand (before you spend a dollar on inventory)
- Confirm real search volume for the primary keyword — demand has to already exist.
- Check the top-10 competitors' review counts. If the floor is 2,000+ reviews, the barrier to entry is steep.
- Verify a differentiation angle — a reason to choose you that isn't just price.
- Model unit economics: landed cost, FBA fees, referral fee, ad cost, and target margin. If margin is under ~30% after ads, reconsider.
- Confirm the category isn't gated or restricted for you.
Phase 2 — Source the product
- Shortlist 3–5 suppliers and order samples from each — never skip physical samples.
- Pressure-test quality against the exact complaints in competitors' 1–3 star reviews.
- Negotiate MOQ, unit price, and per-unit tooling; confirm lead times in writing.
- Lock packaging and inserts (compliant — no review solicitation).
- Arrange a third-party inspection before the goods leave the factory.
Phase 3 — Prep for FBA
- Create the listing and generate FNSKU labels.
- Confirm prep and labeling requirements to avoid inbound rejections.
- Plan the first shipment quantity to cover ~launch + 60 days without overcommitting cash.
- Book freight and customs; build buffer for port delays.
Phase 4 — Build a listing that converts
- Title: primary keyword first, benefit-led, within category character limits.
- Main image on pure white; secondary images sell benefits, scale, and use.
- Bullets lead with outcomes, not specs.
- A+ content for brand story and cross-sell.
- Back-end search terms filled with no keyword repetition.
Phase 5 — Launch and defend
- Open PPC on exact-match branded and primary keywords; start conservative.
- Drive early external traffic (TikTok, email) to lift velocity and organic rank.
- Turn on compliant review requests via Amazon's own tools.
- Watch session-to-order conversion daily for the first two weeks and fix the listing where it leaks.
Most launches don't fail on the product. They fail on cash flow (over-ordering), a leaky listing (traffic that doesn't convert), or launching with zero external velocity. Guard those three.
The takeaway
Validation before inventory, samples before commitment, velocity before you scale spend. Run the phases in order and the "first sale" becomes the first of many.
